shifting after swap

shifting after swap

Today went to drive it, this is fresh after a swap the whole tranny has ben drained and was empty, I put some fluid in, and checked it before I went to many miles i think total of 5-10 miles i have gone where it read 3/4 way full cold non idle. So today I drive it some it seems to rev the engine but not push the car much at all. so I check it and it doesn't show any. I fill it up to wher eit reads full hot and at Idle and it starts to shift a little better, but i have to have the engine up around 5-6,000 rpms for it to shift. so as I get more towards home it starts to shift a little better as i drive it more.

any insight ? did I hurt it terribly by driving it without to much fluid in it for 5-10 miles? or was it just that the torque converter needs to refill with fluid that it is now getting used to the swap?
